The mistake isn't using AI. The mistake is jumping to implementation before you've decided what you're actually trying to fix.

It looks like this: someone sees a demo of an AI tool that looks impressive. Or a competitor mentions they're using AI for customer service. Or the team finds ChatGPT useful and someone says "we should do more of this." So they start buying subscriptions, running experiments, asking a developer to build something.

Six months later, they have three tools with overlapping features, a pilot that nobody has the time to finish, and no clear sense of whether any of it is working.

A plan tells you what you're going to do. A filter tells you what you're not going to do. Strategy in this context is the filter you run every AI idea through before deciding whether it's worth building.

Without that filter, every idea looks viable. Someone suggests automating client onboarding. Someone else wants a chatbot. The ops manager thinks invoice processing should be automated. The marketing team wants AI for content. All of these might be good ideas. But you can't build all of them at once, and the wrong starting point can waste months.

The three questions a good AI strategy answers

Forget the long frameworks. For most businesses, AI strategy comes down to three questions:

1. Where is manual work costing us the most? Not in theory, specifically. Which process, how many hours per week, what does that cost in staff time? This grounds everything in reality rather than aspiration.

2. What would we need to see to know it's working? Before you build anything, agree on what success looks like. Hours recovered, error rate reduced, response time halved, something measurable. Without this, you can't evaluate whether the build was worth it.

3. What are we not going to automate right now? The things you decide to leave alone are as important as what you build. This keeps scope tight and prevents the tool-collecting spiral.

That's it. Answer those three honestly and you have a strategy. Everything else is implementation.



What implementation looks like without strategy

We see three failure patterns consistently. They're worth naming because they're easy to fall into, and they all feel like progress while they're happening.



Tool collecting: buying before knowing what you're solving

This is the most common one. A business ends up with five SaaS subscriptions, all with some AI angle, none of them talking to each other, and no clear owner for any of them.

The root cause is evaluation without criteria. If you don't know what problem you're solving first, every tool looks potentially useful. You end up buying optionality instead of solving anything.

Start with a process. One specific thing that happens in your business, regularly, that takes more time than it should. Client intake forms. Weekly reporting. Invoice chasing. New employee onboarding documents.

Pick the one where the pain is clearest and the volume is highest. That's your first build. Everything else is phase two.



Define what success looks like before you build

Before a single line of code gets written, agree on the target. "This automation needs to handle 80% of cases without human intervention" is a success condition. "It should save the team time" is not.

Being specific here does two things. It keeps the build scoped to what matters. And it gives you a clean way to evaluate whether it's working once it's live.

The temptation once you've got a strategy is to try to build everything in scope at once. Resist that.

This isn't a compromise on ambition. It's the fastest route to something that actually works. A live system that handles 70% of cases is more valuable than a perfect system that's still in development six months later.



The difference between a roadmap and a strategy

People often use these words interchangeably. They're not the same thing.

A roadmap is a sequence of things you plan to build, with timelines. It answers: what are we building, and when.

A strategy is the reasoning behind the roadmap. It answers: why these things, in this order, with these constraints.

You need both. But strategy comes first. A roadmap without a strategy is just a list of projects. It tells you nothing about whether you're building the right things, or whether the sequence makes sense, or what you'd cut if you ran out of capacity.

The businesses that get the most out of AI are the ones that can explain their reasoning. Not just "we're automating invoice processing next" but "we're starting there because it's the highest manual cost, we've got clean data to work with, and it's independent enough that a failure won't break anything critical."

That's strategy. The roadmap is just what comes out of it.



Signs your AI strategy is actually just a wishlist

Worth being honest with yourself about this. A few things to check:

You can't say what you're not automating. A real strategy includes decisions about what's out of scope. If everything is potentially on the list, you don't have a strategy yet.

You have no success metric for the first build. If you can't describe what "working" looks like in measurable terms, you're not ready to build. You're still in wishlist territory.

The list of ideas grows every time you add to it. Brainstorming and strategy feel similar, but they produce different outputs. Brainstorming expands the list. Strategy shrinks it.

Nobody owns it. An AI strategy needs an owner, someone who makes the call on prioritisation and is accountable for outcomes. If it's everybody's responsibility, it's nobody's.
