Most guides on how to build an AI agent for business start with the tool. Here's a platform tutorial, here's where you click, here's the demo. And then you're left with something that works in a video but falls apart the moment real data hits it.

Before we touch a single platform, I want to walk you through the actual decision-making process we use at AMPL before writing a line of code or setting up a workflow. Because the build is rarely where agents fail. It's the thinking before the build.

Here's the short version of what building a production-ready AI agent actually involves:

  1. Define the trigger — what starts the agent running

  2. Map the workflow — every step from trigger to done

  3. Choose a platform — based on complexity, not familiarity

  4. Connect your data sources — with proper error handling

  5. Test with real inputs — not just the happy path

  6. Monitor in production — agents drift, you need to know when



The rest of this post goes deeper on each of those. By the end, you'll know whether to build this yourself, which platform to use, and what will go wrong if you skip the unglamorous parts.



Before you build: decide what the agent should actually do

This sounds obvious. It isn't. We've had discovery calls where the client says they want an AI agent and when you ask what it should do, the answer is something like help with customer service or automate our onboarding. That's a direction, not a spec.

Before any build starts, we ask three questions. The same questions apply whether you're building it yourself or working with someone like us.



Define the trigger (what starts the agent)

Every agent needs a starting point. Something has to kick it off. Common triggers include a new form submission, an email arriving in a specific inbox, a row added to a spreadsheet or CRM, a message sent to a Slack channel, or a scheduled time like every day at 9am.

The trigger matters more than most people think. If it's unreliable — if the data that kicks it off is sometimes missing or inconsistently formatted — the agent will fail unpredictably. Get this wrong and you'll spend more time debugging than the automation saves.

The question to ask yourself: what specific event should cause this agent to run? Write it down in one sentence before you do anything else.



Define the goal (what done looks like)

What does success look like? Not vaguely — specifically. Done for a customer enquiry agent might mean: a categorised enquiry, a draft response ready for human review, and the enquiry logged in the CRM with a timestamp. That's a goal you can test against. Helped with the enquiry is not.

We always define the end state before touching any tooling. If you can't describe what done looks like, the agent can't be built properly — because you won't know when it's working.



Map the steps between trigger and goal

Now draw the line between the trigger and the goal. Every step in between. This is the part most tutorials skip, because it's not visual and it doesn't make good screenshots.

For a simple lead qualification agent, the map might look like this:

  1. New enquiry arrives via contact form

  2. Agent reads the enquiry text

  3. Agent checks against qualification criteria — budget, location, service type

  4. Agent classifies the lead as hot, warm, or not a fit

  5. Agent drafts a personalised response based on the classification

  6. Response goes to a human for approval before sending

  7. Lead is logged in the CRM with classification and response draft attached



Seven steps. Simple enough to build. But if you hadn't mapped them, you'd have built something that classifies leads and nothing else — and wondered why it wasn't saving time.

Do this on paper, a whiteboard, or a Google Doc. It doesn't matter. Do it before you open any platform.



Choosing your approach: no-code platforms vs custom builds

Here's an honest answer to a question people dance around: no-code platforms are genuinely good for certain things, and they hit a ceiling fast for others.

No-code tools like Make or n8n work well when the workflow is relatively linear with no complex branching logic, when your data sources have existing integrations (most common business tools do), when the agent doesn't need to remember context across sessions, and when you can tolerate some limitations in exchange for speed of setup.

Custom builds make more sense when the logic is complex with multiple conditions and edge cases, when you need the agent to maintain memory or context over time, when you're handling sensitive data that can't pass through third-party platforms, or when no-code tools have already been tried and hit their ceiling.

To be honest, a lot of the clients we work with at AMPL tried a no-code approach first. It worked for the demo. Then it broke when a slightly unusual input came in, or when they tried to scale it, or when they needed it to do one more thing the platform didn't quite support.

Neither approach is inherently better. The right choice depends on what you're actually building. If you're not sure, start no-code and see where it breaks.



Step-by-step: building a simple AI agent with Make or n8n

We're going to walk through a concrete example: a lead qualification agent that reads incoming enquiries, classifies them, and drafts a response for human review. Simple enough to build in a no-code tool, specific enough to actually show you what's involved.

Make and n8n are both solid options here. Make is slightly more beginner-friendly. n8n gives you more control and can be self-hosted. The steps below apply to both.



Connect your data source

Start with where the trigger data is coming from. In our example, it's a contact form. Most form tools — Typeform, Tally, Google Forms, your CRM's native forms — have direct integrations. Connect it and run a test submission so you can see what the actual data structure looks like.

This step always takes longer than expected, for one reason: the data is messier than you think. Email fields sometimes come through blank. Names arrive as full strings when you expected first and last separately. Formatting varies. Before you add any AI step, make sure you understand exactly what data you're working with and add basic validation to handle the edge cases.

If a required field is missing, the agent should handle it gracefully. Not crash silently and lose the lead.



Add the AI reasoning step

This is where the AI actually does something. In Make or n8n, you'll add an OpenAI or Claude API module. You write a prompt that tells the model what to do with the incoming data.

For our lead qualification example, the prompt needs to do three things: read the enquiry text, classify the lead based on your criteria, and draft a response appropriate to that classification.

The prompt is the most important part of this step. Be specific. Don't say classify this lead. Say: you are a lead qualification assistant for this type of business. Classify this enquiry as hot, warm, or not a fit based on the following criteria. Then write a three-sentence response appropriate to the classification. Return your output as JSON with two keys: classification and response_draft.

Structured output — asking for JSON — makes the next step much more reliable. When the AI returns a consistent format, you're not trying to parse natural language text in the following module.



Define the output action

What happens with the result? In our example: the classification and draft response go to a CRM record, and a Slack message goes to the relevant team member with the draft for review.

Keep the output action simple to start. The temptation is to add more — send the email automatically, update multiple systems, trigger another workflow. Resist this until you've run the basic version with real data and confirmed it's working as expected.

Build one path end-to-end before adding branches. You'll thank yourself later.



Testing your agent before going live

This is the part that separates a demo from a production-ready agent. Most tutorials end at and it works. This one doesn't, because the interesting failures happen when you test properly.

Test with real data, not example data. The inputs you design around are always cleaner than what actually arrives. Pull 20 real enquiries from your inbox and run them through the agent. See what breaks.

Test the edge cases deliberately. What happens if the enquiry is two words long? What if it's in a different language? What if the form is submitted with half the fields blank? What if someone pastes a wall of unrelated text into the message field? These aren't hypotheticals — they will happen.

Check what the AI gets wrong. AI models are not fully deterministic. Run the same enquiry five times and see if you get consistent classifications. If the model is uncertain about certain input types, you want to know that before it's live.

Have a human review 100% of outputs initially. Don't go fully automated from day one. Run the agent with a human in the loop — reviewing every output before it takes action — for the first week or two. This tells you where the agent is confident and right, where it's confident and wrong, and where it's genuinely uncertain. Then you can make an informed decision about what to automate fully and what to keep under review.



The most common mistakes and how to avoid them

Based on what we've seen across multiple client builds at AMPL, these are the things that most commonly go wrong.

Building before defining the process. If you open Make before you've mapped the workflow on paper, you'll build something that works for the use case you imagined, not the one that actually exists. Do the thinking first.

Assuming the AI will figure it out. Vague prompts produce inconsistent outputs. The more specific your prompt, the more reliable the agent. Treat prompt writing as a real discipline, not an afterthought.

No error handling. What happens when the API call fails? When the CRM is temporarily down? When the data source returns nothing? An agent with no error handling fails silently. Add error handling from the start — at minimum, log failures somewhere you'll actually see them.

Not monitoring after launch. Agents drift. The types of enquiries you receive change over time. A prompt that worked well in January might perform poorly in July because the nature of the inputs has shifted. Check agent outputs regularly — not obsessively, but routinely.

Trying to automate everything at once. Start with one workflow. Get it working properly. Then expand. The businesses that get the most from AI automation build incrementally, not in one large project that half-works across five processes.

How long does it take to build an AI agent for a small business?

A simple single-workflow agent — like lead qualification or email triage — typically takes a few days to build and a week or two to test properly with real data. Complex multi-step agents with integrations across several systems take longer. The discovery and mapping phase is often as long as the build itself, which surprises people but makes complete sense once you've done it.



Do I need technical skills to build an AI agent?

For no-code platforms like Make or n8n, you don't need to write code. You do need to be comfortable with basic logic — if this, then that — and with understanding how data passes between systems. If those concepts are unfamiliar, there's a learning curve. If you're reasonably technically minded, you can build simple agents yourself. The more complex the workflow, the more you'll benefit from specialist help.



What's the difference between an AI agent and a chatbot?

A chatbot responds to questions in a conversation. An AI agent takes actions. It connects to systems, processes data, makes decisions based on criteria, and produces outputs that do something in the real world. Agents are more complex to build and more valuable to run, because they're doing actual work rather than just answering questions.



Which is better for a small business: Make, n8n, or a custom build?

Make is easier to set up and has a large library of integrations. n8n gives you more flexibility and can be self-hosted, which matters if data privacy is a concern.
