Most businesses waste their first AI project. Not because the technology didn't work, but because they picked the wrong thing to automate. The question isn't really "should we use AI?" at this point. It's "where do we start with AI in our business without wasting three months and a decent chunk of budget on the wrong thing?"

This is the framework we use at AMPL before any build. It's not complicated, but it stops you chasing the exciting use case instead of the useful one.



The wrong way to start (and why most businesses do it anyway)

Someone in the business comes back from a conference, reads a newsletter, or watches a demo. They're impressed. They say: "We should do this for our sales team" or "What if we used AI to analyse our customer data?"

That's how most businesses approach their first AI project. They start with an idea, not a problem. And the idea is usually based on whatever they saw last, not on what their business actually needs most.

The result is a project that technically works but doesn't move anything that matters. The sales team uses it twice. The dashboard sits untouched. And the conclusion is that "AI isn't really there yet" — when the real issue was starting in the wrong place.

I've seen this pattern enough times that I now spend the first part of every client engagement mapping their operations before we talk about any specific tool or use case. It feels slow at first. It isn't.



The process-first framework for finding your first AI use case

The goal here is to find the task in your business where AI will create the most obvious, measurable improvement, with the least risk of getting it wrong. That's different from the most impressive use case or the one that gets written up in the trade press.



Step 1 — List every repetitive task across your business

Start with a blank sheet. Go function by function: sales, operations, finance, customer service, HR, whatever exists in your business. For each function, write down every task that someone does more than three times a week that follows roughly the same pattern each time.

Don't filter yet. You're looking for volume here, not value. Things like: processing inbound enquiries, pulling data from documents, chasing for outstanding information, updating records, generating quotes from a template, sending follow-up emails, categorising support requests.

Most businesses find 20 to 40 tasks in this exercise. Some find more. The point isn't to be exhaustive on the first pass. It's to get everything visible.



Step 2 — Score each one: volume x time x consequence of error

Now apply a simple scoring logic to each task. Three factors:

  • Volume: How many times does this happen per week? More is better.

  • Time per instance: How long does it take a person to do it? More is better.

  • Consequence of error: If AI gets this wrong occasionally, what happens? Lower consequence is better for a first project.



You don't need a formal scoring system. Just rank each task low, medium, or high on each factor. The ones you're looking for are: high volume, high time, low consequence of error. Those are your candidates.

Tasks with high consequence of error aren't off limits permanently. They just aren't where you want to start. Your first project should be one where an occasional mistake is catchable and fixable, not one where it causes a compliance issue or damages a client relationship.



Step 3 — Filter for what AI can reliably handle today

This is the step most guides skip, and it matters a lot. Not every high-volume, high-time task is something AI handles reliably right now.

AI is good at: reading and extracting structured information from documents, drafting text from a template or set of inputs, categorising things into predefined buckets, answering questions from a known knowledge base, routing and triaging based on clear rules.

AI is less reliable at: tasks with highly ambiguous inputs, anything requiring genuine judgment calls on novel situations, tasks where the output format changes significantly case by case, anything involving real-time external data it can't access.

So from your scored list, filter down to tasks where the inputs are reasonably consistent and the expected output is well-defined. "Extract the key figures from this invoice and populate this spreadsheet" is well-defined. "Read this client email and decide whether we should offer a discount" is not, at least not as a starting point.



Step 4 — Pick the one with the clearest measurable outcome

By now you probably have three to five candidates. Pick the one where you can answer this question before you build anything: "How will we know in 30 days whether this worked?"

That means a metric. Hours saved per week. Emails processed without manual intervention. Quotes generated in under two minutes instead of forty. Whatever it is, you should be able to name the number before the build starts.

If you can't define the success metric, you'll have no idea whether the project worked. And without that, you won't be able to make the case for the next one.



Three first AI use cases that almost always work

Across the clients we've worked with, certain first use cases come up again and again. Not because they're fashionable, but because they consistently tick all four boxes: high volume, high time cost, low error consequence, clearly measurable.

Email triage and routing. If your team is manually reading every inbound email to decide who handles it, or what category it falls into, that's a straightforward classification problem. AI handles it well. You define the categories, it sorts the emails. A team spending four hours a week on this drops to near zero. You know it's working immediately.

Quote and proposal generation. If quotes are currently built manually from the same inputs every time, that's a templating problem. Give the AI the inputs, it produces the document. The output is consistent, the time saving is significant, and checking the output before it goes to a client is easy to build in as a safety step. Data extraction from documents. Invoices, contracts, intake forms, survey responses, booking confirmations. If someone in your business is manually reading documents and copying data into a system, that's an extraction problem. AI is genuinely good at this. Volume is usually high, the task is tedious and error-prone when done manually, and validation is easy.

None of these are glamorous. All of them create real, measurable time savings quickly. That's the point of a first use case.



Three that look good but usually aren't worth starting with

Some use cases get a lot of attention and still end up being disappointing first projects. To be honest, I'd steer most businesses away from these as a starting point.

AI customer service chatbots. These can work well, but the setup is more involved than most businesses expect. You need a well-maintained knowledge base, clear escalation rules, and genuine tolerance for the edge cases the bot won't handle gracefully. If your customer service is already a bit patchy, an AI layer won't fix the underlying problem. It'll surface it more visibly. Better to sort the fundamentals first.

AI-generated sales outreach at scale. The logic sounds appealing. Send more emails, get more conversations. In practice, personalised outreach still outperforms high-volume AI-drafted sequences significantly, and anything that looks generic gets filtered or ignored. This works in specific contexts. Not as a broad starting point.

Internal knowledge bases and "ask our AI" tools. Everyone wants this one. The reality is that building something genuinely useful requires your internal documentation to be in good shape first. Most businesses' internal knowledge is scattered, outdated, or lives in people's heads. The AI surfaces exactly the quality of information you put in. This becomes a great second or third project once the foundations are there.



How to know when your first project has worked (and what comes next)

Go back to the metric you defined in Step 4. Measure it after 30 days. Not anecdotally. Actually measure it.

If the number moved, the project worked. Document that. Put a figure on the annual value of the time saved. That's your business case for the next project, and it makes the conversation with anyone who controls budget significantly easier.

If the number didn't move, don't assume AI failed. Ask why. Usually it's one of three things: the task was more variable than you thought, the inputs aren't consistent enough, or the AI system isn't being used because it wasn't integrated properly into the existing workflow. All of these are fixable. They're just different fixes.

Once the first project is working and measured, the second one gets easier to choose. You've got a framework, you've got a team that's seen AI work in practice, and you've got a result to point at. That's when you can start moving faster and picking slightly higher-complexity use cases.

The businesses that end up with genuinely useful AI systems built this way: one project at a time, always starting with the clearest measurable problem. They didn't try to automate everything at once, and they didn't start with the most impressive use case they could imagine. They started with the most obvious one.
